  • Toyota’s Future: Hydrogen- and Battery-Powered Vehicles

Despite the supply chain disruptions caused by the COVID-19 pandemic, Toyota Motor Corporation (Toyota) managed to increase its sales and retain its title as the world’s top-selling carmaker for three consecutive years from 2020. However, the gradual shift in global market trends toward battery electric vehicles (BEVs) threatened to leave Toyota lagging behind, particularly in China, the United States, and Europe. In response to the threats from BYD Auto and Tesla in Toyota’s main markets, Koji Sato was appointed president of Toyota in April 2023. Under Sato’s leadership, Toyota announced plans to establish a BEV Factory, with the goal of producing 1.5 million BEVs by 2026. Despite Toyota's commitment to hydrogen fuel cell electric vehicles, exemplified by the Mirai, the company struggled to increase sales in this category due to infrastructure challenges. With Toyota’s Hydrogen Factory scheduled to open in July 2023, Sato emphasized Toyota’s intention of preserving hydrogen as a viable option for achieving a carbon-neutral society. The company faced the challenge of determining whether it was a solid strategy to develop and maintain both battery and hydrogen options in pursuit of a zero-emissions environment. Both endeavours demanded tremendous financial investments and time-consuming efforts, thus potentially slowing Toyota’s battery development. While other carmakers focused solely on BEVs, Toyota’s ability to compete in this category once the BEV Factory commenced mass production in 2026 while also investing in hydrogen remained uncertain.

  • Dassai: Opening a Sake Brewery in the United States

The Japanese sake market witnessed a 40-year decline, fueled by shifting consumer preferences and an aging customer base. Asahi Shuzo Co. Ltd. (Asahi Shuzo), a once-struggling brewery from Yamaguchi, defied the trend with the success of its singular brand of sake, Dassai. By 2022, under the leadership of the founder and chairperson of the company, Asahi Shuzo’s sales surpassed ¥ (yen) 16.5 billion, marking a phenomenal 165-fold increase since 1984. Expanding into 20 countries by 2016, the company aimed for a 50:50 revenue split between sales brought in from its Japanese market and sales brought from its overseas markets. In 2017, Asahi Shuzo’s president and fourth-generation owner embarked on a bold venture—to construct its first overseas brewery in New York. Initially estimated to cost ¥1 billion, by March 2023, due to delays related to COVID-19, the costs increased to ¥8 billion. The opening of the Dassai Blue Sake Brewery in New York in October 2023 raised questions about what the global market’s impact would be on Dassai as a premium sake brand. As the brewery in the United States became a reality, challenges and uncertainties unfolded, shaping the narrative of Dassai’s strategic evolution.

  • Mondelez India Social Media Crisis: Sugar Content in Bournvita

In April 2023, an issue emerged around the elevated level of sugar found in Mondelez India's nutritional beverage, Bournvita. The sequence of events began with the posting of a 90-second video by a prominent social media influencer, which rapidly gained widespread attention, accumulating more than 12 million views within a short period. The video emphasized the high amount of sugar in Bournvita and brought attention to the company's transparency procedures. Mondelez India, owner of the Bournvita brand, promptly refuted the assertions put forth by the influencer and categorized the video as "unscientific." In response to the accusations levelled against it, Mondelez India opted to issue a legal notice to the individual responsible for creating the video. The company's legal action yielded positive results, as the influencer ultimately removed the video and issued an apology to the company. Nevertheless, public opinion remained mostly unaltered, and the dispute persisted on many social media sites. The leadership team faced a series of inquiries in the following weeks on the wisdom of issuing a legal notice to the social media influencer. Did Mondelez India effectively address the crisis and utilize the appropriate communication channel? What message should Mondelez India have conveyed and what was the most effective method to do so?

  • Sanergy 2.0: Restructuring to Scale the Circular Economy in Africa

Set in 2023, the case features Sanergy, a Kenya-based social enterprise founded by three MIT graduates. Sanergy's circular sanitation model comprised a not-for-profit toilet unit, which provided safe access to sanitation and waste collection, and a for-profit agriproducts unit, which treated the waste and upcycled it into saleable organic products. Ten years after Sanergy's 2011 launch, cofounders David Auerbach, Lindsay Stradley, and Ani Vallabhaneni decided to split the two business units into distinct entities--Fresh Life (the toilet unit) and Regen Organics (the agriproducts unit)--that would operate under a new umbrella platform called The Sanergy Collaborative. Both units had high growth potential, but operating under the same brand name had impeded their ability to pursue strategies suitable for their distinct business models. This split would allow each entity to scale and explore opportunities that the sanitation value chain had unlocked in related domains. Although the new structure held clear benefits, it raised concerns, too. Would the enterprise be able to strike a balance between generating profits and creating impact? Most important, would Fresh Life and Regen be able to establish credibility among key stakeholders in the industry? Should the two organizations align their missions to leverage synergies, or should they forge their own paths based on individual priorities? Through this case, students will learn about circular economy models, Maslow's hierarchy of systemic economic value, and various share of wallet (SOW) strategies that enterprises like Sanergy could adopt.

  • Alfa Romeo: Rebuilding the Brand in North America

In March 2021, the newly appointed senior vice-president of the Alfa Romeo brand in North America, headquartered in Auburn Hills, Michigan, was facing the main task of rebuilding the brand to increase sales. Since its inception, the company had seen inconsistent sales in its efforts to capture the high-end exotic auto market. The brand’s origins in the high-performance and competitive world of auto racing emphasized its true essence of excitement, spirit, performance, seductive design, technical advancements, and seamless interface between driver and machine. Alfa Romeo’s brand building success was inextricably tied to effective marketing communication. The senior vice-president had to find a way to communicate and instill the brand’s desired exotic and exciting mystique in the minds of consumers.

  • Net Revenue Retention: Unpacking the Dynamics of Customer Monetization

Firms and investors alike are beginning to recognize the importance of tracking how revenues from existing customers are evolving over time and to appreciate the value in understanding what might explain changes in these revenues. Consequently, in addition to looking at measures such as the retention rate to assess customer base health, they have begun examining a quantity called Net Revenue Retention, or NRR, which measures the fraction (or percent) of revenues expected from a cohort of customers that were actually generated during the period. In this note, we formally define the NRR metric, show how it can be broken down to pinpoint the type of revenue changes taking place, i.e., in what way(s) existing customers are spending differently, and explain NRR's potential role in guiding customer management decisions. The framework presented further highlights how knowledge of NRR can help avoid issues that arise when revenues from newly acquired customers are blended with those of from existing customers, as well as how NRR relates to other customer management metrics, such as retention rate, CAC (customer acquisition cost) and CLV (customer lifetime value). The note provides several concrete examples to illustrate the main ideas presented and the relevance of NRR in practice.

  • Pricing Strategy and Channels of Distribution: Where Value Delivery and Value Capture Intersect

Channels of distribution are a critical component of a firm's go-to-market strategy. A company may elect to sell its products directly to customers (DTC) without the assistance of any intermediaries or, alternatively, it may seek several channel partners to help it reach various customer segments at various locations. Regardless of the route(s) taken to make products and services available to customers, a company needs to understand the pricing implications of its chosen channel structure. This note covers several key concepts, frameworks, and analyses any business should master in order to effectively link efforts to deliver value (via its channels strategy) and efforts to extract value (via its pricing strategy). In particular, the note covers situations where the channel players apply a margin (or markup) to determine their price, as well as settings where they leverage information on market demand to maximize profits. Sources of pricing friction between manufacturers and retailers are highlighted, such as double marginalization, and ways to mitigate these frictions are featured. Furthermore, a number of key pricing practices that channel members engage in are covered, such as MSRP (manufacturer suggested retail price), MAP (minimum advertised price), pass-through rate, and consignment selling. To help illustrate the key ideas, the note provides multiple examples and intuitively explains the steps involved in setting prices in light of the channel structure.
