• Square, Inc.: Financing a Unicorn

In 2014, mobile payment company Square, Inc., based in San Francisco, California, was one of an increasing number of venture capital financed firms with valuations above US$1 billion, which had become known as unicorns. By September 2014, the company had raised $371 million over five rounds of venture capital financing. Since the first funding round had been almost five years previous, it was possible that venture funding investors would be pushing for an exit. The firm considered an acquisition offer and an initial public offering, but it was apparent that neither option would yield its desired $6 billion exit value. With $139 million in cash on hand, Square, Inc., was on track to use $138 million of cash in 2014. It approached venture capital investors for a sixth round of financing. It was then up to the investors to determine if they could agree to suitable terms.

  • RB

As 2016 was approaching its end, Rakesh Kapoor, CEO of RB, one of the world's major fast moving consumer goods (FMCG) companies, envisioned the prospect of a major acquisition that would add a line of health-related products that promised growth in the developing markets of Asia. The acquisition would also move RB closer in size to its better-known rivals, such as Unilever or P&G. RB, formerly Reckitt Benckiser, produced health, hygiene and home products and its strategy revolved around 19 top-selling global brands known as Powerbrands, such as antiseptic Dettol or sore throat medicine Strepsils, and cold remedy Mucinex. In 2016, the company recorded sales of $13.4 billion and a market capitalization of $62 billion. Kapoor wondered whether the moment was ripe for a major acquisition or if the organization needed more time to adapt to its new health and hygiene oriented strategy and some key organizational changes. Could Kapoor keep what made RB so unique among its FMCG peers intact through this transformation, and would an acquisition advance or jeopardize what distinguished RB?

  • Disruptive Change at Bossard with SmartFactoryLogistics.com?

The case describes how Bossard Group, a Swiss family company, originally active in reselling of fastening products, achieved an effective digital transformation through a successful step-by-step evolution of its business model, acquiring valuable knowledge about its clients' behaviors and needs and implementing new technologies. This real-life example shows how an incumbent company can reinvent itself, not by a one-shot radical transformation, but rather by well-thought-out and ambitious, yet coherent, strategic moves, each building up to effectively leverage the key capabilities created by the previous stages of the company's evolution. The case also provides an opportunity to discuss the fascinating and real issues Bossard encountered when leveraging IoT and big data to create and capture value. The discussion shows that the use of IoT in Bossard's supply chain would not be considered a disruption according to Clayton Christensen's definition. However, if Bossard successfully enters the market for hospital logistics, disruption may occur.

  • B-Kay Tech: Horizontal Collaboration in Logistics

In 2016, the supply chain director of B-Kay Tech, a multinational company headquartered in Belgium, had devised a logistics innovation project based on collaborative shipping, through which partner companies' shipments could be proactively bundled in the same transport-without traditional, reactive third-party groups. With this system, any available space in one company's transport facility could be utilized to transport shipments for the other company, reducing the overall number of trucks used and positively impacting greenhouse gas emissions. For this collaboration, the director had identified a potential partner in WARE-TOUCH, a U.K.-based multinational company that produced and distributed everyday consumer goods throughout Europe and the Middle East. The supply chain director at B-Kay Tech had to propose a gainsharing mechanism to convince WARE-TOUCH that a collaboration between the two companies would have been beneficial.

  • Agarwal Automobiles: Fuel Station Forecasting and Inventory Management

On June 1, 2016 a student was preparing for a summer job with Agarwal Automobiles, a vehicle fuel station owned by his father. The student had taken courses that covered supply chain management, including inventory management and forecasting. His father had suggested that, as a summer project, the student examine the fuel station's retail inventory management practices with the intention of replacing the current simple rules with a more rational and complex planning model. The student needed some ideas to use as a guide toward a better ordering policy. The available data for the previous six months suggested that the company held an average ending inventory of ₹2.1 million worth of fuel products to maintain average daily sales of ₹0.52 million. The challenge was to reduce the inventory levels, while maintaining a high customer service level in fuel sales.

  • Best Buy: Creating a Winning Customer Experience in Consumer Electronics

After a successful run for many years as a resilient consumer electronics giant, Best Buy was under intense pressure at the end of 2014. Even as competitors like Circuit City melted away, Best Buy had been able to withstand the onslaught of online behemoth Amazon and discount retailers like Target and Walmart. However, its competitive position was threatened as online shopping became more popular, particularly among millennial customers. With a new leadership team, Best Buy had recently undertaken bold initiatives to expand and refine its online presence and position itself for success. These initiatives had produced encouraging results, but Best Buy needed to do more to stem the loss of market share to Amazon and to become more relevant to millennial customers. To address these challenges, Best Buy approached the Kellogg School of Management to solicit ideas from student teams by sponsoring a Business Challenge competition. The teams came up with several strategic initiatives. Best Buy needed to evaluate these initiatives on two criteria: First, how well did these initiatives leverage Best Buy's privileged physical assets (stores, salespeople, and Geek Squad services staff) to create a winning customer experience? Second, how effective would these initiatives be in attracting and retaining millennial customers?

  • Grupo Familia: Monetizing a Digital Marketing Campaign in Colombia

This case features Lucas Lopez Lince, a rising leader in Colombian consumer goods company Grupo Familia. Lopez Lince had inherited a digital marketing program built around a newly identified customer persona--a young low-income mother. The program represented a significant shift in Familia's target customer as well as a shift in the way marketing funds were spent. The program appeared to be working, so he increased the digital spend even as he had to reduce his overall marketing budget in the face of challenging economic headwinds. Activity metrics such as page views, social media "likes," and video views rose dramatically, and at the same time sales began to rise again. By the beginning of 2017, Lopez Lince faced a deeper set of questions. How could he be certain that the rising sales were due to the digital efforts? Would the existing digital programs and tactics continue to deliver against chosen metrics? And what could he do next in order to continue driving growth of revenue and margin through digital efforts? Students assume the role of Lopez Lince and are asked to apply concepts such as customer personas, micro-moments, and customer journey mapping to develop their own point of view on what they would do next.

  • Royal Bank of Canada: Using People Strategy and Analytics to Drive Employee Performance (A)

This case discusses how the leaders of the Royal Bank of Canada infused the 80,000-employee company with a new emphasis on People Analytics. This supported the bank's business strategies for its wide range of business units. The bank's new People Analytics group, led at the top by the vice president of human resources, collected and analyzed huge volumes of data about the bank's employees, customers, and business unit performance to help the company achieve its strategic goals. Companies across industries had long talked about using data analysis to help them improve employee and organizational performance, but the advent of big data created a step change in the ability to make that happen. With the abundance of data available, and many potential ways to use it, the Royal Bank of Canada, referred to as RBC, was choosing projects that had the greatest potential ROI. The People Strategy and People Analytics teams worked together to add clear business value to business units to help them achieve performance objectives. The case details two of RBC's major People Analytics projects. The first project used data to identify empirically the traits of great managers and subsequently identify who might or might not be a great manager. This enabled RBC to help those managers who could benefit from coaching or other types of interventions. The second project used both internal and customer data to diagnose whether any specific branch, region, or product innovation was not doing as well as it could be-and why not.

  • Tata Communications Payment Solutions: The Indicash White-Label ATM Network

In June 2012, the Reserve Bank of India (RBI) sought to further financial inclusion in India by permitting non-bank corporate bodies to roll out “white-label” automated teller machine (WLA) networks. Unfortunately, most licensed operators soon found that the number of customers using the white-label machines was lower than anticipated, while the costs of installation, operation, and maintenance were higher than projected, and the revenues received from card-issuing agencies (i.e., banks) were inadequate to ensure viability of the business proposition. However, one operator, Tata Communications Payment Solutions Limited (TCPSL), rolled out its “Indicash” network very quickly, installing over 7,000 units in about 33 months, accounting for close to 60 per cent of all WLA installations by March 2016. Yet by June 2016, in what seemed like a reversal, TCPSL was put up for sale at an estimated valuation of between INR10–13.5 billion. In attracting potential buyers of the Indicash network, how could TCPSL leverage its accomplishments with the WLAs to make a sale? What would attract a strategic buyer to the WLAs?

  • Maruti Suzuki India Limited: Leveraging the Changed Economy

Although Maruti Suzuki India Limited (MSIL) was the leader in passenger vehicle sales in India in May 2015, it was having difficulties breaking into the high-end car segment. There were multiple strategies that MSIL could have used to deal with this problem, such as; changing its brand image from small automaker to high-end automaker; staying in the small car market; penetrating the market further by introducing new models and their variants in the same segment; or striking a balance between both of the other suggestions (i.e., a mixed strategy).

A sudden change in MSIL's image could harm the company's existing share of the small car segment. At the same time, remaining firmly in the small car market could be detrimental for MSIL's market leader position in the years following, as the small-car-dominated market was gradually moving towards segments such as mid-size and executive cars in India. Which strategy (or combination of strategies) should the company pursue?

  • Stripe: Helping Money Move on the Internet

This case features Stripe, a startup that enables merchants to accept payments from customers on the web, on mobile devices, and at the point of sale (POS). Stripe was launched in 2011 by the Collison brothers and quickly gained traction with e-commerce startups, particularly software and platform developers who needed help building their payment processing infrastructures. Stripe incurred high fixed costs in developing its platform and had low margins per transaction, so the company needed to reach high processing volumes (i.e., scale) to survive. This was challenging, as Stripe competed with large payment processors and traditional banks that had high processing volumes and were able to offer merchants significantly lower rates than Stripe. Still, merchants valued Stripe's solution because it was simple and versatile. Students assume the role of the Collisons to think about possible strategies Stripe could pursue to process higher volumes of transactions. Students are challenged to think about the potential response of the incumbents to Stripe's different growth alternatives. The teaching note presents the Value Net framework and discusses the importance of considering complementors and their effect on a firm's strategy. Finally, a discussion about Stripe's potential entry into the Indian market allows students to apply the concepts they learned in the discussion of a new market.

  • Cardpe: Assessing the Market Potential in a Dynamic Payments Ecosystem in India

Set in December 2016, the case follows Sumeet Mehta, CEO of Cardpe Services Private Ltd, a fintech startup established to tap into the gap that existed in the payments acceptance infrastructure in India. Cardpe was all set to launch a mobile Point-of-Sale (mPOS) device - a wireless handheld integrated unit - that processed credit/debit card payments. Cash was a predominant medium of transaction in the country but the government was accelerating digitalisation and promoting measures to move towards a less-cash economy. Measures were underway to bring the largely unbanked public into banking network. Correspondingly, debit and credit card issuance was also growing. However, the availability of point-of-sale (POS) devices that could process credit/debit card payments was inadequate and remained concentrated among large merchants in cities. Due to this shortfall, the use of cards for payments remained low. Cardpe intended to target the merchants in the Tier II and Tier III cities, which were largely ignored by the acquiring banks, aggregators and the electronic wallet companies. Mehta had to assess the market potential for mPOS in the increasingly crowded market and to evaluate the odds stacked against Cardpe in the target market and as he re-examines Carpe's go-to-market strategy. This case offers an opportunity to learn about the innovation adoption model and the challenges involved in altering market behaviour; and devising marketing strategy to overcome barriers involved in product adoption. The case would also help students to understand how to apply and integrate market data and information on evolving scenarios to estimate the market size for a product/service.
